Situation.
Nine months to launch a 600-person inaugural summit, with a committee that had relationships but no production infrastructure.
- No format, no run-of-show, and no vendor stack — decisions were being made in group chats.
- Sponsorship conversations stalled because there was nothing tangible to sell.

We locked the format and run-of-show first, then built the budget model, vendor stack, and sponsorship tiers around it — and opened ticketing on a positioning story instead of names.
- Defined the summit's promise and audience in one page the whole committee could repeat.
- Built a tiered sponsorship deck priced against a real production budget, not a wish list.
- Produced the identity, stage design, signage, and campaign creative as one system.
